AI in Chemicals & Polymers

The AI Divide Has Reached Chemical Distribution

Distribution Strategy Group checked 300+ distributors for AI in production. 26 passed. Not one is a chemical distributor. Here's what they did first.

In July 2026, Distribution Strategy Group published the 26 North American distributors it could verify run AI in production. Its researchers looked at more than 300 over 2 years and threw out roadmaps, press releases, partnerships and pilots. Electrical, technology, healthcare, foodservice, building products and industrial supply all made the list. No chemical distributor did.

DSG judged on public evidence and does not say how many chemical distributors it reviewed. Still, a whole industry missing from the list is worth taking seriously, and the gap can close. DSG found ownership made little difference. Employee owned, private equity backed, privately held and public distributors all made the list. What they shared were habits, and habits can be copied.

The AI Divide: DSG's AI Top 2514 July 2026

AI is on nearly every roadmap and running at few distributors.

In July 2026, DSG reported that 93% of the 233 distributors in its own survey call AI a strategic priority. The full survey, taken in December 2025, shows how far that is from running. In it, 63% were still exploring or piloting and only 4% said AI was central to their strategy. Newer DSG work says little has moved since. In its May 2026 agentic AI survey of 146 executives, 3 in 4 distributors were not scaling agentic AI. In late July 2026, DSG co-founder Jonathan Bein still expected the gap to narrow only "over the next several years."

State of AI in Distribution 2026February 2026

The software is often already bought. DSG's State of Distributor Technology 2026 found 55% of distributors bought ERP, CRM, ecommerce and analytics and have not integrated them. Distributors that rate themselves most mature deploy and integrate 28 technologies on average. The least mature average 5.

So the list of 26 is short for a reason, and the biggest one is people. Skills gaps and change resistance make up 52% of the barriers DSG's survey found, and DSG still named them the biggest obstacles in July 2026. Data comes next. Many of DSG's AI leaders spent years standardizing product information and customer records before they scaled AI.

The 26 leaders run AI the same way.

DSG named 5 traits that set the leaders apart from the rest of the 300. It saw 2 of them mainly in its 6 Platinum companies, the top tier. None of them is a product.

  1. One owner

One executive with budget authority owns AI, never a committee. DSG's Brian Hopkins: "If you have budget authority, you're the owner."

  2. Production over pilots

The list counted only AI that runs the business. Pilots, demos and announcements scored nothing.

  3. One use case feeds the next

The top 6 rarely stopped at one. Search improved pricing, pricing sped up quoting and quoting cut manual order entry.

  4. A multiyear plan

The top 6 invested over several years, and most started years before generative AI went mainstream.

  5. A number for every deployment

Each one was tied to a business result, such as inventory, order conversion, invoice automation, revenue or productivity.

BCG found the same pattern in chemicals, where the leaders redesign the whole workflow rather than automate one step of it.

In chemicals, a large share of the money sits in the commercial work.

BCG estimated in March 2026 that AI could lift a chemical company's EBITDA margin by about 3 to 5 percentage points in commodity chemicals and about 4 to 6.5 in specialty. BCG repeated the range in April 2026. BCG modeled a chemical maker, so operations there means the plant. In specialty chemicals, commercial excellence adds as much margin as the plant does, and sales and marketing productivity adds more on top.

AI as the new performance divide: ChemicalsMarch 2026

BCG's own example is a distributor. A global specialty chemical distributor with more than 15,000 products ran 6 AI models that suggested cross-sells for each customer, plus one that warned of churn. In the pilot segments EBITDA grew 3% to 5%, a growth rate rather than the margin points above. Each rep got 30 to 40 new leads a month, and 98% of reps said the tool met or beat expectations.

Chemical makers expect the same payoff. IBM surveyed 100 executives at larger chemical companies late in 2025, and 63% expect AI to add significantly to revenue growth within 3 years. That window runs to late 2028 and is still open. BCG found in April 2026 that many chemical companies are still stuck at the first stage of AI, capturing only a fraction of its value.

Suppliers and buyers are already moving.

In June 2026, 3M launched Ask 3M, which answers technical questions from verified documentation across 49 technology platforms, starting with adhesives and tapes, and points buyers to authorized 3M distributors. When the supplier's AI answers the spec question, the question that reaches the distributor next is price, stock and delivery.

Buyers still want a person in that loop. Gartner surveyed 645 B2B buyers in August and September 2025. Most would rather skip the rep (67%), yet 69% prefer to check what AI tells them with one. Gartner released those results in May 2026, and for a chemical buyer the reason to check still holds: a wrong grade or spec costs real money. That favors the rep who can answer fast, with the right document in hand.

One question, every system it touches.

Here is a hypothetical email, the kind an inside sales team at a chemical distributor reads every day. Click through it to see where each part of the answer lives.

From a customer's buyer, 4:52 pm

Can you ship two drums of the 40% blend to our new plant in Monterrey by Friday, at last quarter's price? Please send the current SDS with it.

An illustration, not a customer. Rules differ by product and destination; check with BIS and OSHA, not this page.

That is 6 systems for one reply, and in many teams a person still checks each one by hand. And 2 dates make it harder. Under OSHA's updated Hazard Communication Standard, distributors that evaluate mixtures have until 19 November 2027 to comply. Its date for substances, 19 May 2026, has already passed. The SDS that goes out with each order has to keep up. The BIS Affiliates Rule, which extends export restrictions to companies at least 50% owned by listed parties, is suspended until 9 November 2026 unless BIS extends the pause. When it applies, who owns a new ship-to becomes part of the check.

AI that guesses an SDS version or a screening result is worse than a person who checks. The work is connecting the records, so each answer comes from the system that holds it, with the record attached.

Where to start this quarter.

DSG's advice to distributors fits in one line: start where you can win fast, prove value, then scale. Its first recommendation is to build skills before buying tools. Here is that advice as 4 steps a chemical distributor can take this quarter.

  1. 1

    Pick one question

Choose a question your team answers every day, like the email above. Price and availability, an SDS request or an order status all count.

You leave withOne question, written down

  2. 2

    List every system it touches

Walk one real answer from start to finish. Write down each screen, file and person it passed through.

You leave withA map of the systems

  3. 3

    Name one owner

One person with budget authority, as DSG found at every company on its list.

You leave withAn owner with a budget

  4. 4

    Agree the number first

Decide how you will measure it before you start, such as hours to answer, orders keyed by hand or quotes won.

You leave withA number to beat

So start with this: which question did your team answer most this week, and how many systems did each answer take?

Where Vailent fits.

Vailent provides AI-native infrastructure for chemical distribution. Nexus connects the platform to your ERP, CRM and back office. Catalog keeps supplier SDS and TDS files in one searchable place. TradePass screens a new customer for identity, watchlists and sanctions and checks who ultimately owns it. Whether the Affiliates Rule applies is your compliance team's call. The Assistant answers a question from your own data and does nothing you haven't approved.
